DECISION SYSTEMS · RESEARCH & PRACTICE

Think the issue through.
Put the next step
into action.

A choice that will not settle. A team that still waits for your approval. The same disagreement, again. Start with one specific challenge: examine the facts, weigh the trade-offs, and agree on action you can take and review.

START WITH WHAT YOU ARE FACING

Where are you getting stuck?

Turn a vague concern into a specific issue we can work on. Together, we clarify the choice to be made and what is needed to move it forward.

01 / DECISIONS & TRADE-OFFS

The options are there.
The decision is not.

Keep investing before funding is secured? Stay with the product or change direction? Every option has a cost, and the information is still incomplete.

WHAT WE WORK TOWARD

A clear decision, realistic options and reasons for choosing, a first action, and conditions for revisiting it.

Talk through a decision
02 / DELEGATION & ROLES

The team is growing.
You still cannot step away.

Someone owns the task, but everyone waits for your approval. You want to step back, worry about quality and risk, and end up taking over again.

WHAT WE WORK TOWARD

Clear decision authority, the support needed to take responsibility, and one practical adjustment on each side.

Work through delegation
03 / TEAM COLLABORATION

Another conversation.
The same problem.

Departments wait on one another. A performance conversation stalls. Partners keep talking past each other. Expectations, responsibilities, and constraints need to become clear.

WHAT WE WORK TOWARD

A shared understanding of the issue, an agreement people can act on, and a way to check what happens.

Discuss a team challenge

Start with an individual conversation. When others need to be involved, we agree together on participants and scope.

Working together
OUR APPROACH

Address today’s issue.
Build capacity for the next.

We examine how individual judgment, team responsibilities, and organizational conditions shape a decision. Six steps connect judgment, action, and review, with room to revisit what the evidence shows.

Decision value = current results + capacity gained − future costs

A qualitative lens for weighing choices. We consider individual and organizational capacity separately, without calculating a total score.

01

Clarify the issue

Define what needs to be decided, by when, and the known facts, constraints, and important unknowns.

02

Reconsider judgment and roles

Examine familiar patterns and responsibility boundaries. Choose one adjustment you can observe in practice.

03

Choose and act

Compare options and costs. Record your reasoning, the first action, and conditions for continuing or stopping.

04

Put support in place

Match responsibility with the decision authority, information, capability, and resources it requires.

05

Learn from feedback

Agree on when to review. Use evidence to examine results, behavior, and how the organization is working.

06

Manage the consequences

Identify outstanding commitments and the workload left behind, and agree on who will address them.

Plan for feedback and acceptable costs before deciding. In urgent situations, take necessary action first, then examine the judgment and consequences.

WORKING TOGETHER

Bring one specific challenge.

A decision that keeps slipping. A difficult conversation. A recurring problem between teams. We start by understanding your needs and deciding whether further work would be useful.

01 / INTRODUCTORY CONVERSATION

Understand the situation

A complimentary 45-minute conversation about the issue, what you have already tried, and the support you are looking for. Together, we explore what would fit.

Clarify the issue and whether we should work together.

02 / AGREE ON THE WORK

Shape the right support

Choose individual support, a facilitated discussion, or a practical workshop. Before starting, agree on scope, participants, timing, fees, and how information will be used.

Agree on how we will work and what can be shared.

03 / ACTION & REVIEW

Test it in daily work

Turn discussion into choices, responsibilities, and action. Review what changes, using feedback to update the direction and next steps.

Keep a record of actions, evidence, and adjustments.

Our professional team draws on more than 15 years of enterprise management experience, with backgrounds spanning Fortune 500 businesses and technology startups. We work in English and Mandarin. The issue, participants, and arrangements are agreed during the introductory conversation.

How is information handled when an organization commissions the work?

Before starting, we agree with the commissioning organization and participants on goals, roles, confidentiality, and what feedback may be shared. Private conversation content and feedback needed for organizational work are covered by separate agreements; personal disclosures are not automatically passed to the commissioning party.
